Kristen Bell has a lot of thoughts about raising children today.
In an interview with Today to promote Neutrogena, the actress noted that she’s always hungry for advice about raising kids and new perspectives from other parents to help inform her own decisions.
“I am a parent that actually loves to hear advice from other mothers,” she said. “I don’t care if your filter is judgmental or altruistic — I still want to hear it because it may be valuable to me.”
Bell and her husband, Dax Shepard, are raising two young daughters, 4-year-old Lincoln and 2-year-old Delta.
During the interview, she shared her own parenting methods, including her attempts to make tasks that aren’t particularly fun “apply to their curiosity level.” For example, she often has to put sunscreen on her girls in the morning, and they used to hate it, Bell said.
“But now, first of all I let them see me put it on because I think they give me a lot more respect when they’re mimicking what I’m doing,” she said, adding that they do the same thing with brushing their teeth. “It’s about giving them some control over what I’m asking them to do, and it really has helped a ton.”
Bell also spoke about the ways she encourages her daughters to communicate and cope with their feelings.
“I stopped saying, ‘It’s OK,’ to anything in their lives,” she explained. “My older daughter gets embarrassed a lot, and I don’t say, ‘It’s OK. It’s OK.’ I simply sit next to her and I say, ‘Do you feel embarrassed?’ And she’ll say, ‘Yes.’ And I say, ‘I feel embarrassed, too, sometimes. Sometimes I trip and I feel embarrassed or I break a bowl and I feel embarrassed. I used to feel embarrassed a lot more as a kid, but as you become an adult, some of that stuff goes away.’”
Bell said that this is her way of letting her daughters experience and understand their feelings. “I think saying, ‘It’s OK,’ all the time doesn’t do anyone any favors. It just makes them subconsciously think that they’re not supposed to be having those feelings,” she noted.
“We tell them to have any feelings — even if it’s a tantrum and they’re screaming and crying,” the actress added. “I say, ‘You know what? You are allowed to be sad right now. You are allowed to be angry — that’s OK. But, you cannot be angry and sad in the middle of the living room while we’re having dinner. You’re welcome to go up to your bedroom and cry, but you’re not allowed to ruin everybody else’s evening because you’re having a tantrum.’”

2012年，Evernote突破3000萬用戶，估值10億美金，執行長Phil Libin宣稱Evernote將成為「百年企業」。接下來3年，Evernote命運出現轉折：2015年Libin下台；同年9月，新任執行長Chris O’Neill宣布裁員並關閉3間全球辦公室。昔日獨角獸風光不再，Evernote的經營有什麼值得我們學習的地方？

做事不能三心二意，企業經營也是。只為滿足用戶需求增加新功能而失去產品核心價值，是所有公司應避免的問題。
相信讀者對這隻綠色大象並不陌生，Evernote的logo發想自美國諺語「大象不會忘記」(An elephant never forgets)。

行動時代來臨、數位化工作成為趨勢，個人擁有的裝置及檔案越來越多。在跨平台同步服務尚未出現前，人們想找到特定資訊必須記得對的裝置(電腦、手機、隨身碟)及對的位置(電子郵件、網頁、筆記本)，管理數位資產成為一件耗費心力的苦差事。
正當人們為此煩惱時，Evernote提供的便利紀錄方式、跨裝置同步和多元搜尋彷彿一場及時雨，滿足人們整理雜亂資訊的渴望，成為資訊爆炸的時代裡不可或缺的好幫手。
Evernote能有初期的驚人成長，除了產品本身確實解決了使用者的痛點，前執行長Phil Libin獨特的「免費哲學」也是重要因素。
「免費模式」是許多公司衝刺用戶數量的選擇，例如「讓你免費聽音樂」的Spotify、付費解鎖更多關卡的憤怒鳥、防毒軟體小紅傘AVIRA等，都是提供功能有限的免費版本吸引用戶，再以完整功能的版本促使用戶付費升級的成功例子。

然而Libin卻不這麼想：Evernote提供具備完整功能的免費版本，以及夠用的儲存容量；除非有離線存取、提升容量等進階需求，否則不需額外付費。
之所以顛覆傳統做法，Libin的理由是：功能不全的免費版本無法呈現完整體驗，用戶不會因此選擇付費升級或留下。因此，免費模式的重點應該放在如何讓客戶愛上你的產品。
以百年企業做為目標，Libin思考的不是在短時間內從用戶身上榨出現金，而是成為他們生活的一部份。當用戶記錄在Evernote的內容越多，支付相對低廉的代價以保存這些無價回憶是非常划算的選擇。「比起讓你馬上掏錢，我更希望你留下來。」(Stay than pay.)

策略看似理想，但真的有效嗎？Evernote著名的「微笑曲線」或許提供了最好的答案。
採用免費模式的企業中，大部分產品的用戶活躍度是一條隨時間下降的趨勢線，當新鮮感退燒之後，若使用者無法得到他們期望的，便一去不回頭 — 就像紅極一時的精靈寶可夢。
但Evernote的曲線有些不同，如下圖所示：雖然用戶活躍度在第1年下滑一半，然而隨著時間過去，活躍程度開始回升。這樣的結果證明了一件事實：「當你的產品為客戶帶來真正價值，才能通過時間的考驗。」

在集結一群活躍用戶之後，「免費」模式又是靠什麼來永續經營呢？
暢銷書「長尾理論」作者Chris Anderson曾經表示：「所謂的網路經濟免費理論，實際並非完全免費，而是 10% 的核心用戶付費來支持 90% 的免費用戶。」
從Evernote的數據來看，用戶在前30天升級付費版本的轉換率大約是0.5%、半年後增為1%。當時間拉長，1年後的用戶付費比例更高達8%！以業界不成文的優秀轉換率標準2%來衡量，Evernote無疑取得巨大成功。
初期的快速成長、正面的市場反應，Libin百年企業的夢想正逐漸成形。為了拉進更多使用者來達成10億用戶的目標，Evernote在核心的筆記功能之外，還同時推出影像編輯、食譜分享等一系列應用。看似合理的決策，卻使得閃亮的獨角獸陷入了許多大企業都曾經歷的困境。
為了追求持續成長，Evernote不斷增加新特色來拉進更多用戶。但五花八門的功能卻讓使用者難以理解Evernote的核心價值。

舉例來說，Evernote的本業「跨裝置檔案同步」與Dropbox、Google Drive等雲端儲存性質相近；內建的網頁擷取服務「Web Clipper」又和Instapaper打對台；為了提供和Photoshop、Gimp一樣的圖片加註服務，又買下「Skitch」來壯大聲勢。
Libin曾經表示：「很多用戶跑來告訴我，他們只用到Evernote其中5%的功能，但最大的問題是：每個人的5%都不相同。」
傾聽用戶的需求是好事，但照單全收而開闢過多戰場卻讓企業手忙腳亂。

首先，內部資源將產生分配問題，同時維護多樣產品也造成工程團隊的負擔，一邊開發核心功能、一邊又要支援新功能的嘗試，蠟燭兩頭燒的結果就是無暇提升品質，導致許多使用者在網路上抱怨Evernote並沒有把他們的問題放在心上。
從銷售角度來看，Evernote的確以包裹式產品成功做出差異化，但「什麼都有」不等於「什麼都好」。聰明的客戶也許會發現，與其購買95%用不太到的功能，不如尋找把需要的5%做到極致的更好選擇。
最後，越來越臃腫的產品意味著：當你想簡單寫點筆記時，卻得經過重重選單才能達成目的：呈現在客戶面前的是非常糟糕的使用者經驗。
專注於核心產品做得最出色的例子就是一次做好一件事、由通訊APP轉型為攝影公司的「Snap」(前身為Snapchat)。根據執行長Evan Spiegel的說法，Snap開發的所有產品之中，大約只有1%真正上市

所有企業都該思考：該顧及所有用戶需求增加新功能、擔負可能搞砸原有產品的風險？或顧好基本盤，專注服務10%的核心客戶就好？其中比例值得花費心力好好拿捏。
2008年，Evernote曾經面臨生死關頭。

起初，美國投資人並不看好Evernote的長期免費模式。因此，四處碰壁的Libin將募資的對象轉往歐洲。好不容易談定一筆1000萬美金的投資、準備拓展市場時，2008年底的金融海嘯卻給了Evernote一記無情重擊。投資人縮手觀望，資金無法到位，Evernote帳戶裡的現金只夠維持2週的營運。
經過許多嘗試，資金依然沒有著落。半夜無法入眠的Libin坐在電腦前，準備隔天到公司和同事們宣布即將關門的消息。
凌晨3點，一封e-mail救了Evernote一命。

一位瑞典的軟體創業者來信，感謝Evernote為他的生活帶來改變，信件的最後，也婉轉地表達了投資Evernote的意願。
Libin隨即打開Skype，接下來的40分鐘，雙方談定了一筆50萬美金的投資，解決了Evernote的燃眉之急。難關之後，才有2012年Evernote獨角獸的誕生。
在適當時機引進外部資金可以救急、擴張，但同時也讓公司經營背負了更多期待。站在投資人的立場，投資的目標越快獲利、上市，成倍的報酬才是終極目標；對員工而言，平日辛苦工作得到的股份能夠變現，也是付出心力的實質回報。因此，Evernote什麼時候上市一直是員工和股東迫切的期待。
但不幸的是，Libin在許多場合中毫不諱言地表示，自己對執行長被賦予的種種責任缺乏熱情，例如：建立銷售團隊、幫助員工職涯成長、與華爾街交涉討論上市計畫等興趣缺缺。對於各界關心Evernote何時上市，Libin的回答永遠都是「也許再過幾年吧。」
此外，Evernote的驚人轉換率並沒有帶來實質獲利。2014年的報告中，由於持續擴展新的國際市場(東南亞、日本、中國)以及開發新的產品特色，高額投資使Evernote入不敷出，財務依然處於虧損狀態。許多評論甚至預言，Evernote將會是第一隻倒下的獨角獸。

面對來自內外的高度期待，Libin不再堅持他細水長流的理想，轉而尋找具備熱情、將Evernote的獲利數字及上市目標擺在第一優先的專業經理人。2015年7月，來自Google X實驗室、負責Google Glass專案的Chris O’Neil接下了Libin手中的棒子。新官上任之初，O’Neil重新調整經營方向，開啟許多開源節流的措施。
從前員工的訪談中，Evernote除了裁員、關閉辦公室，還取消了家庭清潔、海外派駐津貼等部分員工福利。最重要的是，每年在舊金山舉辦、邀請許多重量級貴賓演說的Evernote年會(Evernote Conference, EC) 也宣布停辦。

從新的產品策略看來，Evernote重新聚焦在「筆記」的核心業務，停止支援「Food」、「Skitch」等非核心功能。此外，也提高付費版本價格、同時限制免費版本只能在2個裝置間同步。無非是希望將資源整合做更有效的利用，使付費用戶「有感升級」，藉此提高用戶升級意願。
Evernote能重返獨角獸行列嗎？
今年2月，Chris O’Neill在訪談中開心地宣告，Evernote正式轉虧為盈、全球用戶突破2億、付費用戶比例增加一倍。在未來，Evernote也計畫不再由外部募集資金，希望能維持健康的金流，朝自給自足的目標邁進。
曾被美國知名媒體Business Insider點名為即將倒下的獨角獸，經過一番大刀闊斧的改革，Evernote目前看來氣色不錯。但創始精神也不再純粹，從「Stay then pay.」變成「Pay! Then stay.」的急轉彎，不免拋下了許多原本活躍的忠實用戶。
對企業來說，策略失誤或許來得及補救，但人才流失造成的負面效應卻會造成永久的傷害。曾經，在Evernote工作令人嚮往，但經過裁員風波、以及Libin不重視員工職涯發展的論調，Evernote早已不是人們心目中的首選。
重拾市場信心、吸引人才、持續追求成長，Evernote想成為「百年企業」要努力的路還很漫長。

回顧這段過程，每一位創業者和經營者在企業成長過程中，無可避免會和Evernote面臨相同的艱難抉擇：該犧牲一些理想與現實妥協以求生存？或冒著失敗風險、堅持初衷而放棄短期利益？
